name: Cultural Friction & Retention Guard
description: Read a product org's health across the dimensions employees actually rate — work-life balance, trust in management, growth, pay satisfaction — surface the cross-team friction (Dev↔PM, PM↔Design) that process and KPI conflicts create, and turn early, consented signals into humane retention action. Aggregate and consented, never covert surveillance of individuals. For HR and founders protecting culture.

# Cultural Friction & Retention Guard

## What this is

A method for seeing where a product culture is quietly wearing down, and acting before people leave. It reads organizational health across the dimensions employees actually weigh — work-life balance, trust in management, career growth, pay satisfaction — using a multi-dimensional, consented review structure (the kind public review sites made familiar) to model sentiment honestly. It scans for *cultural friction*: the hidden dissatisfaction created when cross-team handoffs (Dev↔PM, PM↔Design) run on unreasonable process or conflicting KPIs/OKRs. And it converts early, aggregate signals into an attrition-risk read and a set of humane, targeted retention actions — care and adjustment, not control.

## What this is NOT

Not affiliated with or endorsed by Glassdoor or any review platform; it uses their public rating *structure* as a reference lens, not their private data, and public reviews are read as signal with bias acknowledged. **Not covert surveillance.** Scoring named individuals' attrition risk from monitored behaviour — interaction frequency, goal-completion swings, leave patterns, or a competitor's poaching — is a serious privacy, consent, and legal hazard; the honest method works from consented, aggregate, team-level signals and routes anything individual to HR and counsel. Sentiment and risk are probabilistic, labelled, and a prompt to ask, never a verdict on a person.

## Method

1. **Frame health on the dimensions people rate.** Work-life balance, management trust, growth, and pay satisfaction — a multi-dimensional read, because a single "engagement" number hides where the pain actually is.
2. **Gather sentiment with consent.** Consented pulse surveys and voluntary, aggregate feedback — read public reviews as one biased signal among many, never as the whole truth.
3. **Map cross-team friction.** Locate where Dev↔PM and PM↔Design handoffs generate hidden dissatisfaction — usually a broken process or a KPI/OKR that pits teams against each other.
4. **Name the structural cause.** Distinguish a personality clash from a system that forces the friction (misaligned incentives, unclear ownership) — you fix the system, not the person.
5. **Read attrition risk at the team level.** Aggregate, consented signals drifting together — flagged as a *team's* risk with likely drivers, never a covert per-person score.
6. **Protect privacy by design.** Aggregate and anonymise; never act against an individual from monitored activity; be transparent about what is measured and why — trust is the thing being protected.
7. **Prescribe humane, targeted action.** Care conversations, process fixes, growth paths, and — where the data supports it — comp adjustment, owned and time-bound; retention is earned, not extracted.
8. **Re-measure honestly.** Track whether the actions moved the health dimensions and the friction, and adjust — culture is maintained continuously.

## Quality bar

Health is read across the dimensions employees actually rate, not one number · sentiment is gathered with consent and public reviews treated as biased signal · cross-team friction (Dev↔PM, PM↔Design) is mapped to its structural cause, not a person · attrition risk is team-level from consented aggregate signals, never covert individual scoring · privacy is protected by design (aggregate, anonymised, transparent) · actions are humane, targeted, owned, and time-bound · outcomes are re-measured · everything is labelled probabilistic, not a verdict.

## Guardrails & escalation

An organizational-health method — not affiliated with any review platform, whose rating structure is used only as a reference lens, not its private data. It is not covert surveillance: individual behaviour monitoring and per-person attrition scoring raise serious privacy, consent, and legal issues and route to HR and qualified counsel; the method uses consented, aggregate, team-level signals. Sentiment and risk are probabilistic and labelled — a prompt to care and ask, never a basis to act against a named person. People and comp decisions route to HR, employment counsel, and finance.
